Competitor Analysis
Compare your performance against competitors in generative AI engines and find optimization opportunities specific to your position.
Machine translation
The purpose of competitor analysis isn't imitation — it's answering two questions:
- For the same query types, which sites do AI engines prefer to cite? Why?
- Where exactly is the gap between me and the leaders, by dimension?
How to pick competitors
Top SEO rankings are not the same as GEO competitors. Selection criteria:
- Sites that AI engines actually cite for your target keywords
- Sites repeatedly mentioned as sources in answers to relevant prompts
- Industry peers whose content positioning is close to yours (not necessarily the highest ranking, but similar in tone)
3–5 competitors is enough; more than that just dilutes focus.
Comparison dimensions
Content layer
- Headline strategy (question / declarative / listicle)
- Length and paragraph structure
- Includes original data, cases, or diagrams?
- Citation density (how many external sources per 1,000 words)
Structural layer
- Heading hierarchy habits
- Use of tables, definition blocks, FAQ sections
- Richness of structured data (JSON-LD)
Authority signals
- Author bylines and credentials
- Domain authority, industry positioning
- Cited by other authoritative sites?
AI exposure layer
- Across 5–10 typical prompts, who gets cited most often?
- When AI paraphrases, is it citing your intro, conclusion, or middle?
- Citation stability (cited every time vs. occasionally)
Output: the gap matrix
Turn each dimension into a matrix:
| Dimension | You | Competitor A | Competitor B | Gap |
|---|---|---|---|---|
| Avg. length | 1,200 words | 2,400 words | 1,800 words | Too short |
| Original data points | 0 | 3 | 1 | Missing |
| FAQ section | No | Yes | Yes | Missing |
| Author byline | No | Yes (expert) | Yes | Missing |
| AI citation frequency | 1/10 | 7/10 | 5/10 | Significantly behind |
The gap matrix translates directly into the next round's optimization backlog.
Cautions
- Don't directly copy competitors' structure or wording. AI engines are sensitive to duplicate content and it harms your authority.
- Focus on differences, not wholesale imitation. What works for a competitor may not fit your positioning.
- Update quarterly. Competitors and AI engines are both moving targets.
